Governed Employee-Support Agent

I turned a short challenger assignment into both an employee-service product and a repeatable Copilot Studio engineering practice: generative reasoning for conversation, deterministic workflows for records and writes, and measurable evidence for deciding which implementation performed best.

The product boundary

Conversation Where It Helps. Determinism Where It Matters.

The agent can interpret an employee’s intent, but authoritative knowledge, identity-scoped records, forms, and writes remain grounded and verifiable.
  1. 01 · Understand

    Employee Intent

Natural conversation discovers the outcome the employee is actually seeking.
  2. 02 · Ground

    Authoritative Context

Approved knowledge and caller-scoped records supply facts the agent cannot invent.
  3. 03 · Structure

    Adaptive Journey

Known data is pre-filled and the interface asks only for missing choices.
  4. 04 · Act

    Verified Workflow

Deterministic service actions perform reads, submissions, and other governed work.
  5. 05 · Learn

    Evaluation and Release

Tests, telemetry, source control, and runtime evidence govern what changes next.

Control principleIntent can be probabilistic. Enterprise records and writes cannot be.

  1. 01

    The need

Employee Support Lived Across Knowledge, Tickets, Requests, and Specialist Teams.

Employees often knew the outcome they wanted but not which article, catalog item, queue, or system owned it. A useful front door had to understand ordinary language while still respecting the exact rules behind employee data and service transactions.

  2. 02

    The challenge

A Challenger Entered a Structured Evaluation With Longer-Running Incumbents.

I served as primary architect and developer for a Copilot Studio alternative to longer-running employee-support implementations. The task was larger than making a better demo: prove whether the platform could support grounded HR and IT journeys, deterministic enterprise actions, and the engineering controls required to operate them responsibly.

  3. 03

    The product build

Conversation Became the Entry Point to Structured Service Journeys.

I separated grounded guidance from caller-scoped reads and verified writes, then designed adaptive experiences that pre-fill known data and ask only for what is missing. Identity-aware ServiceNow workflows, permission-aware choices, channel-specific rendering, and reusable connected-agent actions turned the conversation into a practical service interface.

  4. 04

    The missing infrastructure

Copilot Studio Needed an Engineering System Around the Agent.

The platform did not provide the development discipline this comparison required, so I built it: versioned component source, repeatable automation, regression testing, structured evaluation, runtime diagnostics, environment-aware validation, and controlled release and rollback practices. That infrastructure put rails around Copilot Studio and made rapid development measurable instead of anecdotal.

  5. 05

    The evaluation

Leadership Compared the Implementations With Structured Evidence.

The decision was made through head-to-head analysis, regression testing, and a structured leadership evaluation—not preference or presentation alone. My implementation was selected after comparison with a longer-running Microsoft-supported incumbent. The result validated both the employee experience and the engineering system around it.

  6. 06

    The durable result

A Reusable Pattern for Trustworthy Employee-Facing AI.

The selected agent is more than a chat surface. It established a reusable way to combine human conversation with authoritative knowledge and deterministic enterprise actions—and a scalable development practice for testing, evaluating, governing, and improving Copilot Studio systems over time.

  • A governed challenger selected after structured leadership evaluation against a longer-running Microsoft-supported incumbent
  • One conversational front door across HR and IT knowledge and service workflows
  • Deterministic boundaries around caller-scoped records, forms, and writes
  • A platform the organization was preparing to abandon for this use case reframed as a governed, scalable engineering practice
01

Let the agent interpret intent; do not let it improvise authoritative records or writes.

02

Pre-fill what the system already knows and ask employees only for missing decisions.

03

Keep source, save, publish, channel rendering, and runtime evidence as separate claims.

04

Treat evaluation and telemetry as product inputs, not a demonstration afterthought.

What this demonstrates

Enterprise AI as an Operated Product

Primary product ownership, rapid solution architecture, enterprise integration, evaluation design, automation, and the ability to create the engineering practice a platform needs—not just the application running on it.
